The storage industry is going through one of its most disruptive periods in years. Artificial intelligence infrastructure is consuming hard drives and flash memory at a pace manufacturers cannot match, pushing prices higher, driving record-breaking capacity milestones, and widening the cost gap between HDDs and SSDs. Here is what has happened between late 2025 and early 2026, and what it means for anyone who relies on storage.

Seagate Ships the World’s First 44TB Hard Drive
On 3 March 2026, Seagate announced that its Mozaic 4+ platform — the industry’s first heat-assisted magnetic recording (HAMR) drive deployed at production scale — had been qualified and was shipping in volume to two major hyperscale cloud providers. The platform achieves 4.4TB per platter across ten platters, yielding a 44TB drive in a standard 3.5-inch form factor.
HAMR works by using a nanoscale laser to briefly heat the disk surface during write operations, enabling far higher recording densities than conventional PMR technology. Unlike shingled magnetic recording (SMR) — which increases density at the cost of slow overwrite performance — Seagate’s HAMR drives use conventional magnetic recording (CMR), delivering predictable behaviour under mixed read/write workloads. That distinction matters in enterprise environments where overwrite behaviour directly affects rebuild times and RAID performance.
At exabyte scale, Seagate says deploying Mozaic 4+ improves infrastructure efficiency by approximately 47% compared to 30TB drives, reduces data centre footprint by roughly 100 square feet, and cuts annual energy consumption by around 0.8 million kilowatt-hours. Nearline capacity is on allocation through all of 2026, with long-term agreements in place through 2027.
Western Digital is aiming to ship 40TB drives in the second half of 2026 using energy-assisted PMR and UltraSMR — a different approach that trades some write predictability for density. WD’s HAMR-based 44TB drive is not expected before 2027. Seagate has publicly confirmed a roadmap targeting 10TB per platter and 100TB drives by approximately 2030.
SSD Prices Surge on AI-Driven NAND Shortage
While hard drive capacity milestones have grabbed headlines, the more immediate story for most buyers is a sharp increase in SSD pricing. Analysis from storage vendor VDURA found that between Q2 2025 and Q1 2026, pricing for 30TB TLC enterprise SSDs rose by approximately 257% — from around $3,062 to nearly $11,000 per unit. Consumer SSD prices for larger 2TB and 4TB models are up 5–10% in late 2025, with continued pressure forecast into 2026.
The underlying cause is a supply squeeze in NAND flash memory. Memory manufacturers have shifted production capacity toward higher-margin products — HBM for AI accelerators and DDR5 for servers — leaving less capacity for mainstream NAND. Phison’s CEO has warned publicly that this shortage could persist for at least a decade, and that new production capacity being built to address it will not be operational until late 2027. ADATA’s chairman described the situation as an “unprecedented and historic shortage.”
Hard Drive Prices Hit Multi-Year Highs
HDDs have not been spared. HDD contract prices rose approximately 4% quarter over quarter in Q4 2025 — the largest single-quarter increase in eight quarters, according to Digitimes Asia. Average hard drive prices have risen around 46% since September 2025. Western Digital has reportedly sold out its entire 2026 production, and Seagate’s nearline capacity has been pre-allocated to cloud customers through 2027.
The Seagate BarraCuda 24TB — once a consumer staple — now retails for approximately $500. The driver is the same as for SSDs: AI data centres are consuming nearline storage faster than it can be manufactured, and HDD makers are running at full utilisation with no spare capacity to buffer demand.
HDD vs SSD: The Cost Gap Widens Again
For several years, the cost-per-terabyte gap between SSDs and HDDs was narrowing. That trend has reversed sharply. VDURA’s analysis shows the ratio between enterprise SSD and HDD storage expanding from 6.2× in Q2 2025 to 16.4× by Q1 2026. Gartner analyst Joseph Unsworth places nearline HDDs at roughly one penny per gigabyte, a price point flash will struggle to match within the foreseeable future given current supply constraints.
HDDs retain a structural cost advantage for bulk, archival, and cold storage workloads. SSDs remain faster and more power-efficient for random access and AI inference pipelines that require low latency. But the 2025–2026 NAND shortage has bought the hard drive industry breathing room it did not expect to have.
What This Means for Consumers and Businesses
For individuals and businesses buying storage in 2025 and 2026, the practical message is straightforward: drives are more expensive and, in some capacity tiers, harder to source. That makes protecting the data already on existing drives more important than ever. A drive that failed 18 months ago and was left on a shelf may contain data that would cost significantly more to replace today — in recovery terms and in the cost of replacement storage hardware.
From a recovery perspective, the rise of HAMR technology will introduce new complexity as these drives age and begin appearing in recovery labs. HAMR drives use vertically integrated photonics and different firmware architectures compared to conventional PMR drives. As they reach the market, the tools and techniques needed to work with them will need to evolve alongside them.
